The aggregator problem in ground transport

Ground transport is the piece of the itinerary that quietly decides how a trip is remembered. Everything upstream the flight, the hotel, the guide can go perfectly, and a driver who is not at arrival at 02:40 will still be the thing the client writes about.

When a DMC, OTA or tour operator buys transfers at scale, the usual route is an aggregator: one integration, a thousand suppliers, a hundred and fifty countries. As for procurement, it is hard to argue with. As a service, it has a structural weakness you are buying access to a directory, not a delivery commitment. The platform has never met the driver. Vetting is a checkbox on a supplier signup form. And when something goes wrong in Zanzibar at two in the morning, the platform raises a ticket with a supplier over which it has no more leverage than you do.

Pricing has the same shape. Commission tiers, dynamic rates and currency movement mean the number you quoted your client in March is rarely the number that lands on your invoice in August.

Melontaxi is built the other way around, and the trade-off is deliberate.

Every airport in our network is served by an operator we contracted directly. Own fleet. Own drivers. Own vehicles. Signed agreement, agreed net rates, onboarded to our panel.

Our sourcing rule is narrow and we do not bend it: we only partner with operators that own their fleet. Not brokers. Not dispatch platforms. Not freelancer marketplaces. Fleet ownership is verified against the operator’s actual business vehicle documentation, insurance, licensing and operational history, rather than a category label on a listing site. In practice a large share of candidates fail that check, and we walk away from them.

This is slower than the alternative, and that is the honest reason we are in 22 markets rather than 150. Opening one market means finding operators, verifying the fleet, negotiating and stress-testing net rates against real route distances, confirming VAT treatment, onboarding, contracting, and running live test transfers before a single client booking goes through. That takes weeks per market. It does not scale the way an open supplier signup does.

What it buys is a single accountable counterparty. Melontaxi is the merchant of record, not a technology layer sitting between you and a stranger. The operator holds a contract with us and a commercial relationship worth protecting, which is what actually changes behaviour at 02:40.

From 4 markets to 22 in six months

Six months ago the network was TĂŒrkiye, Northern Cyprus, Morocco and Buenos Aires. Eighteen markets have been added since each one through the same contracting process described above, not through a supplier feed.

A few of them explain the logic better than a map would.

Copenhagen and Malmö. One operator covers both sides of the Øresund Bridge, so a passenger landing at Copenhagen Airport and staying in Sweden is handled as a single contracted transfer rather than two bookings and a border. The CPH to Malmö route is one of the clearest arguments for direct contracting: no aggregator hands a cross-border job to one accountable operator.

Tokyo and Osaka. Japan is a market where the gap between listed availability and actual English-language service quality is widest. Both regions Narita and Haneda, Kansai and Itami are served by vetted local operators, which took considerably longer to arrange than listing the airports would have.

The Balkan ski corridor. Sarajevo to Jahorina and BjelaĆĄnica, Belgrade to Kopaonik seasonal mountain routes with winter road conditions and group luggage. These are exactly the transfers that go wrong when the supplier is chosen by an algorithm.

Buenos Aires, MĂ©rida, Cape Town, Zanzibar. Long-haul markets where fixed pricing matters most, because local metered or negotiated fares are the least predictable part of the client’s trip. MĂ©rida in particular was priced against partner-confirmed route distances rather than a generic per-kilometre table.

Budapest. Added with the airport-to-cruise-port route live from day one river cruise handovers have hard timing windows and are a recurring pain point for operators.

Need a market we don’t cover yet?

This is where a contracted network behaves differently from a marketplace. If you have volume into an airport we do not serve, tell us the airport and the routes we will source and vet an operator for it.

Most of the eighteen markets added this year started exactly that way: a partner had recurring demand somewhere we were not, and we built the market around it. Typical time from request to first bookable transfer is a few weeks, depending on how many own-fleet operators exist locally and how quickly documentation clears. It is not instant. It is also not something a 1,500-supplier platform can do for you on request, because their supply is whoever signed up.

Fixed USD rates, no prepayment, monthly invoicing

The commercial model is deliberately boring, which is the point.

  • Fixed USD pricing. Rates are agreed per route and per vehicle class. No surge, no dynamic pricing, no exchange-rate surprise between quote and invoice. The number you quote your client is the number you pay.
  • No prepayment. You are not required to fund a balance or wallet before you can book. Bookings go through on account.
  • Monthly consolidated invoicing. One invoice per period covering every transfer across every market, rather than per-booking settlement across a dozen suppliers and currencies.
  • Transparent extras. Child seats and in-car amenities are passed through at operator cost with no margin added.

That combination is uncommon in this category. Most transfer platforms operate on a commission or affiliate basis: you earn a percentage, or you prepay a balance and draw it down. Both models put the platform’s revenue and your client’s price in the same equation. Ours separates them you buy at a fixed net rate and price your client however your business requires. We never publish, imply or negotiate against your sell price.

Three ways to book: portal, API, white-label

B2B partner portal. API integration. For partners running their own booking flow, our API exposes the same inventory and the same fixed rates as the portal: quote, availability, order creation, amendment and cancellation, plus booking status. Responses carry your partner reference so bookings reconcile against your records without manual matching. One integration covers all 22 markets, and every market added later becomes available through the same endpoints with no further work on your side.

White-label vouchers. The document your client receives carries your brand, not ours. For DMCs and tour operators selling under their own name, the transfer stays part of your product rather than becoming a third-party handover.

What the service standard actually commits to

  • 90 minutes of free waiting time at the airport, counted from actual landing not scheduled landing.
  • Live flight tracking on every airport pickup, so a delayed arrival is absorbed by the operator rather than becoming a no-show dispute.
  • Meet and greet with a name board at arrivals as standard on airport pickups.
  • Fixed, all-inclusive route pricing tolls, parking and airport access fees are inside the rate.
  • Contracted vehicle class the category booked is the category that arrives, from sedan through MPV, minivan and Sprinter.

Operational escalation runs through our own team rather than a supplier ticket queue. Partner support is reachable via the support channel and, for contracted partners, directly through your account manager.

Who this network is built for

DMCs and tour operators. Fixed net rates make transfers costable at the point of quoting, months before travel. White-label vouchers keep the product yours, and monthly invoicing removes per-booking settlement across markets.

OTAs and booking platforms. A single API integration covering every market, with consistent response structure and no per-country supplier onboarding on your side.

Hotels and resorts. A contracted arrival transfer that reflects the property rather than a taxi rank. Relevant in resort markets such as Belek and Side, Yalıkavak and Göcek, where the transfer is the first impression of a high-value stay.

Health and medical travel. Clinics coordinating international patients need arrival timing they can rely on and vehicle categories appropriate to post-procedure comfort. Fixed pricing also lets the transfer be built into a treatment package quoted well in advance.

Corporate travel and TMCs. Predictable per-route cost, consolidated billing, and a contracted chauffeur standard that survives an audit across Dubai, Istanbul, Tokyo and the rest of the network on one agreement.

Proof, and what comes next

We would rather be judged on delivered transfers than on network size. Independent verification sits in two places: our Google Business reviews, collected from passengers across our operating markets, and our Trustpilot profile. We also list selected products on Viator, where our Bodrum Peninsula private transfer operates as a fixed-price zone product a third-party marketplace applying its own supplier compliance standards to our service.

Markets currently in sourcing or contracting include Tbilisi and Kutaisi, Riga, Tallinn, Kathmandu, and additional Spanish cities beyond Alicante. Each will go live the same way the last eighteen did once an own-fleet operator has cleared verification, not before.
